The Hidden Cost of Promoting People Before They’re Ready to Lead

Most accidental leaders don’t fail.
They struggle quietly.
They’re promoted because they’re technically strong, dependable, and respected for what they do.
But leadership isn’t a continuation of the same job, it’s a completely new one.
The hidden cost of promotion without preparation rarely appears on a balance sheet straight away.
Instead, it shows up as:
Avoided conversations
Inconsistent standards
Teams waiting for direction that never quite comes
Leaders feeling overwhelmed but unsure why
What’s often missed is this:
when someone becomes a leader, their success is no longer measured by personal output, but by the performance and engagement of others.
Without preparation, many new leaders default to what feels safe: Doing more themselves.
Staying in the detail.
Avoiding people challenges they were never trained to handle.
Over time, this creates frustration on both sides.
Teams feel unsupported.
Leaders feel exposed.
And organisations pay the price through disengagement, turnover, and lost potential.
Preparation doesn’t need to be complicated but it does need to be intentional.
Leadership capability must be developed before the title changes, not after the damage is done.
The Gold Dust Reflection
Who was the first person you ever managed?
What support did you receive at that moment and what did you have to learn the hard way?
Those early experiences shape leaders far more than we realise.
Until next time,
Stay memorable,
